The group sold $313,938, 0.7% above last year, on 2.1% fewer orders. Harbor Glen finished 8.1% under plan and 6.5% under last year, and worked 849.2 hours against 797.4 scheduled. Every other store finished within 3.4% of plan. Operational health for the last closed period is 85.8, healthy, but three stores sit at 77.5 or below and each scored zero on one part.

The growth is ticket, not traffic

Sales are up 0.7% on a higher average order, $26.48 to $27.24, with fewer orders. Orders fell by 248, and 196 of those are Harbor Glen’s. Take Harbor Glen out and the other stores are up 2.1% on 52 fewer orders.

Harbor Glen was under plan on all seven days, by 5.8% to 12.8%. Its week 40 plan was $51,635, which is 1.7% above what the store sold in the same week last year, while the store ran 6.5% below it.

Riverside is 152 of the 485

Riverside put 22.5% of its deliveries out at 18 minutes or more, close to three times Northgate’s 8.1%.

One day to look at: on Mon Oct 5, the first day of week 41, Riverside made orders in 3.7 minutes, baked them in 6.4 and held them on the rack for 7.4. Average out the door that day was 18.6 minutes, 1.5 minutes slower than the same day last year. That is one day at one store, so treat it as where to look first, not as the answer.

4 Loss, $3,201.33

Each cell is net sales, then the order count. Payment refunds, beside the total and not in it: Midtown $1,494.34, Riverside $436.23, Fairview $292.59, Harbor Glen $272.48, Lakewood $199.54, Northgate $182.32, all stores $2,877.50.

Midtown is half the week’s recorded loss

$1,620.02 of $3,201.33 is Midtown, 50.6% of the loss on 18.0% of the sales. It has 41 of the 74 bad orders and 6 of the 9 zeroed orders. It is the only store over all three review thresholds: more than 5 bad orders (41), more than $200 of cancelled net sales ($231.49) and more than $400 of payment refunds ($1,494.34). Riverside is over two of them, with 9 bad orders and $436.23 of payment refunds. Harbor Glen and Fairview are over on bad orders only, at 8 and 7.

One cash day needs reconciling: Mon Sep 28 at Midtown, $162.75 short against a recorded deposit of $932.51. These are totals by store, day and channel. They cannot show who entered, approved or handled anything, so no names appear here.

5 Discounts, $72,845

$72,845 of discounts on 6,368 orders, at $11.44 a discounted order. That is 22.8% of gross sales outside marketplaces ($72,845 of $320,044) and 18.8% of all gross sales. Discounts are a pricing decision. They have their own section and are not part of the loss total.

The four code rows add to 6,551 orders against 6,368 discounted orders, so some orders carry more than one code. Do not add the rows to count orders. Marketplace orders were 17.3% of gross sales and carry almost no discount at the register, which is why the all-sales rate is lower.

Two codes are three quarters of it, and Midtown stands apart

HALF-LARGE and CARRY-2TOP are $56,430 of the $72,845, 77.5%. HALF-LARGE gives back $13.65 a time, against an average order of $27.24 after discounts.

Midtown discounts 26.8% of its gross outside marketplaces. The other stores sit between 21.4% and 23.0%. It is not a one-week move: Midtown has been between 26.6% and 27.1% in each of the last eight weeks. The manager code is small at $978 for the group, but $703 of it and 58 of its 85 orders are Midtown’s. The other stores used it on 4 to 7 orders each.

6 Where the refunds come from

Store-days by channel add to 74 because one store-day can have refunds on several channels. 35 store-days had a refund on any channel.

Aggregators refund at the highest rate, online carries the most dollars

Aggregator orders refund $13.05 per $1,000 of sales against $9.17 overall, on 1,223 orders. Online is the largest amount at $986.05 but runs below the average at $7.82.

The three largest lines are all Midtown. Oct 2, online: $116.63 on 135 orders taken. Sep 29, online: $110.66 on 98. Oct 4, app: $101.57 on 76. Together that is $328.86, 11.4% of the week’s refunds. None of the three has order detail in the week’s upload, so the reason cannot be read yet.

7 Labor, and where the extra hours went

4,569.5 hours worked against 4,514.6 scheduled, 54.9 over, with 38.7 hours of overtime. Harbor Glen is 51.8 of the 54.9 and 20.5 of the 38.7. Labor was 25.5% of sales across all stores, against a 25% target.

Labor % is labor over sales for the week, then points against the 25% target. One store is above target.

Harbor Glen worked the most hours on the lowest sales

849.2 hours on $47,464 of sales is $55.89 of sales per worked hour. The other stores average $71.63. Labor ran 30.8% of sales, 5.8 points above target.

The store was over its schedule on all seven days. Friday and Saturday are 24.1 of the 51.8 extra hours and 10.5 of the 20.5 overtime hours, with Saturday alone 14.5 hours over. The extra time is on the floor and on the road: in-store 478.1 hours against 447.8 scheduled, drivers 271.7 against 249.9. Manager hours were on schedule at 99.4 against 99.7. No other store was more than 3.2 hours off its schedule.

Whether a break was taken earlier and not punched is a question for the manager. The clock cannot answer it.

Week 40. Positive is usage above recipe ideal. Status is the screen’s own. P9 food cost by store, a different window: Riverside 26.8%, Midtown 26.9%, Harbor Glen 26.7%, Fairview 29.8%, Northgate 26.5%, Lakewood 26.6%, against a 27.0% target.

Fairview’s cheese: check the count, then the portion

Fairview is 88.5% of the group’s overage. Take it out and the other stores are $188.90 above ideal between them. Mozzarella is $911.04 of Fairview’s $1,455.61. The count says 29.41 on hand. Starting stock of 24.2 plus 86.0 delivered, less the 66.19 the recipes needed, should have left 44.01. That is a gap of 14.60.

A gap that size can be a wrong count entry, so recount before calling it waste. But it is probably not only the count. In the last closed period, P9, Fairview’s food cost was 29.8% against a 27.0% target, and its usage was $7,161 above recipe ideal, 110.4% of ideal. This week it is 110.6%. Two windows give the same answer.

Riverside’s lowest question is wait time: 17 of 29

Riverside is last at 71%, and the question that fell furthest is wait time: 17 of 29 answers were a 5, which is 59%, down 15 points on the prior 60 days. Section 3 shows the same store slowest out the door.

Across all stores over the last 90 days, a longer window, carryout scores 87% overall and delivery 77%. The widest gap is wait time, 85% against 60%. Harbor Glen has the lowest value score in the 60 days at 55%.
